How Exposed Are You?

Two separate tests. The level says how much rides on one source today. The swing says whether that relationship is steady. Score them separately.

There are two separate tests here, and running them together is how a shop at 12 percent ends up scored like a shop at 60 percent. A source can pass one and fail the other. The level cannot tell a steady 20 percent apart from a 20 percent that was 8 percent twelve months ago. The second one is the one that should worry you.

Those bands are a RocketLevel working threshold, not a published standard. They proxy for how quickly you could replace the source if it went away, which is the thing you actually care about and cannot measure directly. Healthy at or under 10 percent, caution above 10 and up to 25, danger above 25. Exactly 10 reads healthy, exactly 25 reads caution.

Date this reading and keep it with the sheet: total revenue, the name of your single largest source, its dollars, and its share. Next year the swing computes itself. This is a different instrument from the HHI calculator, which squares and sums every source to score your whole mix on a scale running to 10,000. Different instrument, different scale, so the two numbers are not meant to match.
